Half of Enterprise AI Deployments Never Reach Production (Lenovo Study)

Lenovo found 50% of enterprise AI pilots die before production. The reasons are boringly predictable and have nothing to do with the models.

Lenovo's finding that half of enterprise AI deployments never reach production is not a model story. It is a delivery story. The existing Grey Haven body names the ordinary failure points: data access, unclear ownership, security review, change management, and no credible path from prototype to maintained product. Those are the constraints that turn impressive demos into stranded pilots.

The Grey Haven read is that enterprise AI programs are still too often funded as experiments and managed as side projects. A pilot can look successful in a meeting while failing every operational test that matters. If it has no system integration plan, no accountable owner, no support model, and no economic baseline, production is more wish than roadmap.

CIOs, transformation leaders, procurement teams, and founders selling into enterprises should care because this explains buyer skepticism. The buyer has seen enough prototypes. The market will reward narrower use cases that are wired into real workflows, measured against existing costs, and assigned to a team that owns the outcome after launch.

Operator guidance is to define the production path before the pilot begins. Identify data dependencies, security gates, user behavior changes, maintenance owner, success metric, and rollback route. A smaller deployment with a real operating home should outrank a broad showcase with no owner. The watch item is whether the pilot budget includes the unglamorous work after the demo: data cleanup, access approvals, documentation, training, support, and business-process change. Those items often decide production more than model selection.
