Context engineering beats brute-force scale

What we learned shipping domain-expert agents: disciplined context outperformed bigger models with naive retrieval.

Bigger models are useful. They are not a strategy.

In production AI systems, the performance gap usually comes from context: what the system knows, when it knows it, how it is allowed to use that knowledge, and how quickly the team can detect when the context is wrong.

That is why we treat context engineering as a core product discipline, not a prompt-writing afterthought.

Retrieval is only the start

Most teams say they have a context layer when they mean they have vector search. Retrieval matters, but retrieval without structure creates a new failure mode: the model receives fragments, guesses at the missing workflow, and sounds confident while doing the wrong thing.

Good context engineering includes the user's role, the job to be done, the current state of the workflow, the relevant policy or source material, examples of acceptable reasoning, known exclusions, and a way to trace the answer back to evidence.

Domain experts change the shape

The best context is not just more data. It is selected and organized by people who understand the work. A petroleum engineer, claims adjuster, nurse, planner, teacher, or procurement lead can usually tell you which details matter before an embedding model can.

That expert input changes how we chunk, label, rank, summarize, and evaluate source material. It also changes the interface. The product should make the context legible so users can trust, correct, and improve the system.

Scale compounds after discipline

Once the context layer is disciplined, stronger models make the system better. Without that discipline, stronger models often make failure more fluent.

Our rule is simple: improve the context before buying more inference. If a smaller model with clean context beats a larger model with noisy retrieval, the system is teaching you where the durable advantage actually lives.
